The open-plan-vs-private-office argument has eaten most of the workspace-design discourse for a decade, and produced almost nothing useful. The teams that actually collaborate well share five layout decisions that cut across both extremes — and Gensler's 2022 Workplace Survey backs this up: the single strongest predictor of high-performing workplaces wasn't openness or privacy, it was "choice of where to work for the task at hand". Here's how to give a small team that choice without renting a third floor.
1. Cluster by workflow, not by org chart
The most common layout mistake is seating people by function — designers in one row, engineers in another, marketers in the third. It looks tidy on the org chart and is terrible for the handoffs that actually ship product. Seat people who depend on each other within rolling-chair distance, even if they report into different managers. The quiet 30-second conversations cross-functional clusters enable are worth more than any standing meeting.
2. Give every "got a sec?" a destination
Quick conversations are the lifeblood of small teams, but they're also the biggest enemy of deep work — because they happen at someone's desk. Add one small standing-height surface (a credenza, a tall side table, a window ledge) every 6–8 seats, and watch quick chats relocate to it. The conversation stays informal; the deep-work seats stay quiet. This is the single highest-ROI change in most small offices.
3. Treat the big table as a stage, not a meeting room
A long shared table in the team's centre — not boxed into a conference room — becomes the natural site of demos, whiteboarding, Friday reviews, and accidental collaboration. Keep the enclosed conference room for calls that genuinely need walls (sales, HR, anything sensitive). The "stage" table earns its square footage in a way a conference room rarely does.
4. Plan one quiet pod per six people
Even teams that love being together need a "no-meeting" zone. The rough ratio: one focus pod, phone booth, or quiet corner per six seats. Without it, deep work migrates home — which is fine until you discover your "collaborative office" is empty on the days that matter. The pod doesn't have to be expensive; a small room with a door and one good chair is enough.
5. Leave 20% of the floor unassigned
The teams that adapt best to growth and reorgs are the ones whose furniture moves. Modular desks, stackable benches, anything on castors. Reserve roughly a fifth of the floor as flex space — and resist the urge to fill it. Your team will reorg twice this year; the furniture should keep up without a moving crew.
None of these five decisions costs more than the alternative. They mostly cost a willingness to ignore the open-plan-vs-private-office argument and design for the actual work instead.
